Fractional COO rates and scope in 2026
What fractional COOs actually charge, what they own, and when a company is ready to hire one versus a Head of Ops.
Fractional COO is the most-abused title in the fractional world. Real ones own the operating system of the company. Pricing reflects that — when the scope is real.
Rates
Hourly: $250–$500.
Monthly retainer: $8,000–$20,000 for SMBs. $15,000–$35,000 for $10M+ companies.
Equity: 0.25%–1.0% is common when cash is tight, vesting over 1–2 years with a cliff.
What scope looks like
Operating cadence: weekly leadership meeting, monthly business review, quarterly planning.
Cross-functional issues: anything that crosses two teams and isn't getting resolved.
Hiring plan and org design for the next 12 months.
Systems: which tools, who owns each one, how data flows.
When you're not ready for one
Under ~$2M ARR with under 10 people: you need a Head of Ops or a strong EA, not a fractional COO. Hiring too early burns budget and frustrates the operator.
About fractional coo rates
Can the same person be COO and Chief of Staff?+
Briefly, yes. Long term, no. The roles point in different directions — COO owns systems, CoS owns the founder's calendar and priorities.
